Tell me about a conflict with a security or compliance team and how you resolved it.

What they are really testing: Whether you treat security as a partner or an obstacle. The strongest answers separate the control intent from the specific implementation being demanded.

A real interview question

Tell me about a conflict with a security or compliance team and how you resolved it.

What most people say

drag me

Security wanted to slow everything down so I escalated to my manager to get an exception.

It frames a partner as an adversary and resolves the disagreement by going around them. You win once and lose the relationship, and next time they will write stricter rules without consulting you.

The follow-ups they ask next

  • What if they had insisted on the manual gate regardless?

Comply, then gather data on the cost, deploy frequency and how long fixes take to reach users, and revisit with evidence. Sometimes the constraint is externally mandated and genuinely non-negotiable.

  • How do you make security a partner rather than a gate?

Involve them at design time, give them a paved road with controls built in, and share the ownership of policy. Most friction comes from being asked to approve something after it is already built.

What the interviewer is listening for

  • Separates control intent from mechanism
  • Builds verifiable evidence for them
  • Invests in the ongoing relationship

What sinks the answer

  • Escalates around them
  • Treats security as an obstacle
  • No evidence offered, just assurances

If you genuinely do not know

Say this instead of freezing. Reasoning out loud from what you do know beats silence every single time, and a good interviewer is listening for exactly that.

They wanted [manual control X]. I asked [what risk it catches] and agreed [the risk is real]. I proposed [an automated equivalent meeting the same intent], plus [an evidence trail they can verify and a sample audit]. Then I [started involving them at design time] so we [write controls together instead of negotiating afterwards].
