Walk me through how you onboarded a new engineer onto your team. What did you own, and how did you know it worked?
What they are really testing: They are testing whether you think of onboarding as a system with a measurable outcome, or as a hallway favour you do when you have spare time.
A real interview question
Walk me through how you onboarded a new engineer onto your team. What did you own, and how did you know it worked?
What most people say
drag me
“I showed him around the codebase, gave him access to everything, and told him to ask me if he had any questions.”
Open door with no structure means the new person carries all the cost of asking, and nothing is measured.
The follow-ups they ask next
What if the new hire is more senior than you?
Onboarding is context transfer, not seniority. Hand over the map, then get out of the way.
What would you do if they were still struggling at week six?
Name it early and specifically with them, then escalate to the manager with evidence, not vibes.
How much of your own time did this cost?
Be honest with a number and say why it paid back, for example on call coverage.
What the interviewer is listening for
- Sets an explicit outcome for onboarding, not just a feeling
- Gives a small but real first ticket rather than a toy task
- Turns the manual setup into automation for the next person
- Tracks a before and after number
What sinks the answer
- Onboarding is only a wiki link and an open door
- No first task defined, so the new person invents one
- Cannot say when the new person became productive
- Treats questions from the new hire as an interruption
If you genuinely do not know
Say this instead of freezing. Reasoning out loud from what you do know beats silence every single time, and a good interviewer is listening for exactly that.
“I have not formally owned an onboarding yet, but here is how I would run it. I would set one visible goal such as a merged change in the first week, then work backwards from it by ...”
