I was heads down fixing it, so I let the manager handle the customers. Once it was resolved I wrote up what happened.

Going silent during an incident is the failure mode customers remember longest, and delegating all comms without a cadence leaves the business guessing for hours.

The follow-ups they ask next

  • An executive is pressing you for an ETA in minute ten. What do you say?

    Give impact, what you are trying, and the time of the next update, and be explicit that a guessed ETA would be worse than none.

  • How did you avoid the postmortem turning into blame?

    Talk about writing it around the system and the missing guardrail, plus one owned action item with a name and a date.

What the interviewer is listening for

  • Separated incident command from hands on fixing
  • Held a fixed update cadence even with no news
  • Refused to invent an ETA under pressure
  • Named a concrete improvement that shipped after the postmortem

What sinks the answer

  • Went silent while heads down on the fix
  • Gave an ETA they had no basis for
  • Framed the story around who caused it
  • No numbers on blast radius or duration

If you genuinely do not know

Say this instead of freezing. Reasoning out loud from what you do know beats silence every single time, and a good interviewer is listening for exactly that.

I have not led an outage bridge, but here is my reasoning. I would separate the person fixing from the person communicating, set a fixed update rhythm, and in each update give impact in plain language plus the time of the next update, rather than an ETA I cannot back up.
